The 20-minute agency time audit
Do this before you post the next job ad. It tells you whether you need another person, or whether you need your current people back.
Step 1. List the repeat tasks
For one normal week, ask each person on your delivery team to estimate the hours they spend on each of these:
- Research and competitor analysis
- Scripts, hooks and copy
- Ad creative and variations
- Video editing, re-cuts and resizes
- Social calendars and posting
- Monthly client reports
- Onboarding: chasing logins, assets and approvals
Step 2. Add it up
Hours per person × number of people = hours a week. Multiply by 48 working weeks for the year. Then multiply by a loaded hourly cost (salary plus benefits, payroll costs and software, divided by working hours) to see what those hours cost you.
Step 3. Mark what needs a person
Go down the list and mark each task: does it need strategy, taste or the client relationship, or is it resizing, re-cutting, variations and write-ups? The second group is what AI employees can take off your team.
Step 4. Cut it in half
No system catches everything. Take half of the second group. If that half is close to a full-time job, you have your answer before you hire.
